The Nexus of Capabilities and Strategy: Reon Energy at the Crossroads of Growth

This case examines the strategic growth dilemma faced by Reon Energy Limited, a leading provider of industrial solar and energy storage solutions in Pakistan. Originating from Dawood Hercules Corporation, Reon shifted from small-scale solar photovoltaic (PV) installations for customers motivated by corporate social responsibility (CSR) to large-scale industrial solutions following its strategic overhaul in 2016. Within a few years, it had become one of Pakistan’s leading renewable energy firms. Central to this trajectory was a shift from a goods-dominant logic to a service-dominant logic, with innovation, indigenization, and value co-creation with customers becoming defining elements of the company’s competitive advantage. This growth dilemma raised the question of whether Reon’s value co-creation model could continue to provide a sustainable competitive advantage as the firm expanded into new geographical markets or business verticals. By 2022, however, the renewable energy sector was facing diminishing economic rents amid broader macroeconomic volatility, forcing Reon to reassess its growth trajectory. Two options emerged: geographical expansion, primarily into Middle Eastern markets using its existing offerings, or vertical diversification into Pakistan’s nascent electric mobility sector. The case invites students to evaluate these options using two strategic tools: the risk matrix and the Real-Win-Worth (R-W-W) framework. Together, these tools provide a systematic basis for mapping risks, assessing feasibility, and testing assumptions about market potential, competitive positioning, and strategic worth. Students are asked to weigh opportunity recognition against capability alignment and consider whether Reon’s co-creation model could remain a durable source of differentiation during its next phase of growth.
