THE HEDGEHOG GATE : On Scaling as the Cause of the Harm, the Missing Basis Vector as the Cause of the Scaling, and Why the Gate Is Enforced by Consequence Rather Than Permission

Jim Collins' Hedgehog Concept (2001) requires an honest answer to the hardest of three questions: what can we be the best in the world at? — as distinct from what are we good at? The distance between those questions is the gate. This paper makes three claims, ordered by causation: First — scaling is the cause of the harm. The four walls documented across the corpus —energy, water, hallucination, uninvestigable failure — are not separate problems. They arethe arithmetic of the combinatorial explosion. Remove the scaling and the walls do notshrink; they do not exist. Second — the absence of the basis vector is the cause of the scaling. The founding methodof AI was bounding: A*, alpha-beta, constraint propagation, real-time reasoning. Everytechnique existed to defeat the explosion. Scaling did the opposite. That is not a failure of skill — it is a failure of formation. The discipline stopped teaching the one concept that defined it. Third — the Hedgehog gate is real, and it is not regulatory. A person who does not hold thebasis vector cannot honestly answer whether they are in their circle of competence, becausethe circle's boundary is the basis vector. They will cross it without knowing. Theconsequence arrives — through market failure, through displacement, through the cycleKhaldun described — but it is enforced by outcome, not by a licensing board. This paper does not propose a gatekeeper. It proposes that the gate exists, that it waseducational before it was anything else, and that a discipline which stops teaching its basisvector loses the ability to notice when its practitioners have not learned it.
