The Compensatory Load Spiral (CLS): Hidden-State Depletion and Abrupt Failure in Senior Layers Under Output-Based Allocation
This paper defines the Compensatory Load Spiral (CLS), a positive-feedback mechanism producing abrupt, unforecast failure in the senior layer of organisations that allocate load on the basis of observed output. CLS requires three elements: a hidden state variable that degrades monotonically and is observable neither to the organisation nor to the individual; an observable output held constant by compensatory effort, where the effort that sustains the output is the same process that consumes the state variable; and an allocation rule that reads output and increases load in response. The system increases load precisely because the state variable is degrading. The mechanism requires no concealment and no strategic behaviour. It operates under complete honesty from the individual and complete good faith from the evaluator, which distinguishes it both from information-asymmetry accounts and from Goodhart-type measurement failure. Its central formal property is informational: on the region where compensation succeeds, observed output carries no information about the hidden state, so the performance record is a censored measurement of latent capacity whose censoring point is endogenous to the depletion process. Two consequences follow. First, gradual decline and abrupt collapse are not degrees of one trajectory but the two sides of a bifurcation in a single behavioural parameter, and the allocation rule concentrates individuals above the bifurcation point in the senior layer by construction. Second, the magnitude of the discontinuity is increasing in the duration of undetected compensation, so the hazard of abrupt failure rises with the length of the unblemished record, inverting the conventional reading of a stable appraisal history. The measurable consequence is not a change in expected output but a change in the distribution and timing of the flow: an endogenous left-tail event, correlated across the layer by a common allocation cycle, therefore not diversifiable within the firm, and therefore properly priced in the discount rate rather than in the expected cash flow. In accounting terms, output produced by compensation is the liquidation of an unrecorded asset reported as operating income. The paper states the conditions under which CLS should not appear and offers two falsifiable predictions: that appraisal ratings for composure under pressure correlate positively, not negatively, with subsequent abrupt failure; and that abrupt senior failures are preceded by fewer documented escalations than gradual exits, with stable or rising appraisals until the event. A CLS exige três elementos: uma variável de estado oculta que se degrada monotonamente e não é observável nem pela organização nem pelo próprio; um output observável mantido constante por esforço compensatório, sendo esse mesmo esforço o que consome a variável de estado; e uma regra de alocação que lê o output e aumenta a carga em resposta. O mecanismo não exige ocultação nem comportamento estratégico: opera sob honestidade total do indivíduo e boa-fé total do avaliador. Na região em que a compensação é bem-sucedida, o output observado não transporta informação sobre o estado oculto, pelo que o registo de desempenho é uma medição censurada da capacidade latente cujo ponto de censura é endógeno ao próprio processo de esgotamento. Degradação gradual e colapso abrupto não são graus de uma mesma trajectória, mas os dois lados de uma bifurcação num único parâmetro comportamental, e a regra de alocação concentra por construção na camada sénior os indivíduos acima do ponto de bifurcação. A magnitude da descontinuidade é crescente na duração da compensação não detectada. A consequência mensurável é uma alteração da distribuição e do calendário do fluxo — um evento endógeno de cauda esquerda, correlacionado ao longo da camada — e reflecte-se na taxa de desconto, não no fluxo esperado.
